Introducing Gated Salami Prompting: Why You Should Slice Complex LLM Tasks Into Smaller Pieces

How a workshop almost went on stage with incorrect data

It was a normal Tuesday, and I was sitting in front of an LLM with a clear task: to generate synthetic participant data for a UX workshop – with controlled correlations so that the tasks would be educational and comprehensible. SUS scores, frequency of use, error rates. Nothing earth-shattering.


I could have written a single, large prompt. All at once. The LLM would have given me a finished table, convincingly formatted, plausible at first glance.


Instead, I proceeded in steps – almost intuitively. First, define the desired correlations. Then generate the data set. Then output the correlation matrix and check it. And then again. And again.


Good decision. On the third attempt, I realized that the LLM had correlated a shoe size variable with almost everything. Not because I wanted it to. But because I hadn't explicitly excluded it – and the LLM had to do something with the residual.


If I had gone down the single prompt route, this data would have served as the basis for my workshop participants' analyses. With shoe size as a significant influencing factor.

That was the moment I realized we needed a name for this way of working.


What happens when you give an LLM too much at once

Before I introduce the term, let's briefly look at the problem itself – because it's more subtle than it sounds.


LLMs don't provide error messages. They provide results. Well-formulated, structured, coherent results – even if an intermediate step was wrong.


Research on LLM hallucinations shows that errors accumulate particularly when several steps of reasoning build on each other. Each level builds on the previous one. A small error in step 2 becomes an invisible premise in step 4. The end result looks correct—because it is internally consistent, not because it is correct.


This applies to arithmetic problems. It applies to text analysis. It applies to conceptual work, evaluations, calculations—anywhere where several steps of reasoning build on each other and the intermediate result is not made visible.


The real problem is not that LLMs make mistakes. The real problem is that we often don't notice them.


What is gated salami prompting?

Now comes the name.


Salami – because you cut a complex task into thin slices. Not because you simplify the task, but because you break it down into the smallest meaningful unit that can be tested. One slice at a time.


Gated – because there is a gate after each slice. A checkpoint where a human checks: Is the result correct? Does it match what I know? Does it make sense? Only when the gate is opened – through your check – does it move on to the next slice.


Prompting – because it's about working with LLMs, in the chat interface, without code.

You are the gate. Not a script, not a pipeline, not an automatic validation. You, with your judgment, your subject matter expertise, your experience.

That's the core.


What gated salami prompting is not – and why that's important

Three terms come up when talking about similar concepts. All three describe parts of the approach. None of them captures the whole.

The gap that all three leave: They describe either decomposition or automation or LLM-internal thinking. But not a single term describes the interplay of decomposition, human review, and chat interface—for people without a coding background who are working on a complex task with an LLM.


Gated Salami Prompting fills this gap.


How Gated Salami Prompting works in practice

The principle can be broken down into three rules:

  1. Cut the task into the smallest meaningful unit that can be checked. Not: “Analyze all 12 interviews and summarize them.” But rather: “Read interview 1 and tell me all the explicitly mentioned needs.”


  2. Check each intermediate result before issuing the next prompt. Don't skim – actually check. Is the number correct? Is anything obvious missing? Is a category too broad?


  3. If something is wrong, correct that slice – not everything from scratch. That's the efficiency argument: if you correct early, you save yourself the trouble of unraveling a complete result.


The degree of maturity: From improvisation to recipe

Gated Salami works spontaneously. When you have a new, complex task, you break it down in the moment – intuitively, on sight.


And when you work on the same task multiple times, something important happens: you notice which slices are always the same. Which gates always ask the same test question. Then you freeze the slices. You write them down and form them into a reusable prompt template.

The improvised workflow becomes a recipe.


In my consulting work, I see this time and again: Those who do gated salami for the first time pause and think. Those who have done it twenty times have templates. The difference is not the method—it is the degree of maturity.


Example 1: Generating synthetic research data (hypothetical scenario)

Fictitious example based on typical tasks in UX workshops.

Suppose you want to create synthetic participant data for a workshop – with controlled correlations between SUS score, frequency of use, and error rate. The result should be didactically effective: participants should find meaningful patterns, not random ones.


Without gated salami: One prompt, one table. Looks good. The correlations are correct – approximately. And shoe size correlates with the error rate because the LLM had to deal with the remaining variance somehow.


With gated salami:

  1. Slice 1: Define target correlations and have them confirmed – gate: Do the values match my requirements?

  2. Slice 2: Generate data set – gate: Request and check output of correlation matrix

  3. Slice 3: Make corrections – Gate: Check again until the matrix fits

  4. Slice 4: Freeze and document the data set – Gate: Would I put this in the workshop?


The result after slice 2: Shoe size correlates with almost everything. Gate closed. Correction in slice 3. Result after second check: fits. Gate open. Continue.


The gate caught an error that the LLM would not have reported as an error.


Example 2: Interview analysis with the unmet needs chain

This is the template variant – a tried-and-tested slice chain that I use in my UX AI workshops.

The task: Identify unmet needs from qualitative interview transcripts.


The slices:

  1. Understand the context: How many interviews, what framework, what questions? – Gate: Are the number and framework correct?


  2. Explicit needs: What was directly mentioned? – Gate: Complete? Nothing obvious forgotten?


  3. Implicit needs: What was implied but not said? – Gate: Plausible in the context of the interview?


  4. Unmet needs: Where is the gap between need and current solution? – Gate: Supported by the transcript?


  5. Prioritization: Which unmet needs are most frequent and most important? – Gate: Does this match my impression from the interviews?


  6. Quality manager prompt: Check the overall result against the original data – Gate: Final review before the result is used further


The gate after step 2 sounds trivial – “Check if you can find more.” But this is exactly where the difference arises in practice: The LLM has made a first pass. The second pass, explicitly framed as a review, finds things that the first pass overlooked.


This is no coincidence. It is method.


When do you need gated salami – and when don't you?

Not every task needs slices. The rule of thumb:


No gated salami necessary if the result can be checked in less than 30 seconds. “Write me a short summary of this paragraph” – read it once, done.


Gated salami makes sense when:

  • Several thought processes build on each other

  • Data is involved (calculations, statistics, evaluations)

  • The result has consequences – budget, decision, publication

  • You cannot check the result in one step


The most direct test question: Would you forward the result to your boss without checking it? No? Then use salami.


FAQ: Gated Salami Prompting in practice

Is Gated Salami Prompting the same as “think step by step” in the prompt?

No. “Think step by step” is an instruction to the LLM – the LLM controls itself within a prompt. Gated Salami means that you check after each step. The difference: in the first case, the LLM checks, in the second, you do.


Doesn't that take much longer?

At first, yes – because you're working more consciously. But anyone who has ever had to unravel a complete result because an error in step 2 corrupted the entire end result will think differently. The time for a gate is seconds to minutes. The time for a complete redo is significantly higher.


Does this only work in the chat interface or also with API calls?

The principle works everywhere. But it is explicitly intended for the chat interface without a coding background – where you are the only one standing between the steps. With API calls, you can also automate gates, but that is then prompt chaining with human gate logic.


Are there tasks for which Gated Salami is particularly well suited?

Yes: qualitative analysis (interviews, usability tests), statistical evaluations, calculations, concept work with multiple dependencies. In short: anything where errors can cascade and you only notice them at the end.


How small should I cut?

Small enough that you can actually check the result—but not so small that you lose track of the big picture. A good slice has a clearly verifiable output: a list, a number, an assessment. If you don't know what you would check in the output, the slice is too big or too vague.


Conclusion: You are the gate

Gated Salami Prompting is not a trick or a tool. It's a working principle.

Cut complex tasks into verifiable slices. Pause after each slice. Check whether the result is correct. Only then move on.


What you lose in the process: the illusion that a single, well-formulated prompt is enough.


What you gain: control over the process – and results you can stand behind.


This has become standard practice in my consulting work. Not because it's faster. But because it's more reliable. And because the alternative—convincing results based on hidden errors—is not an option in UX research practice.

Sometimes the best method is its own proof.
